Decide what deserves shelf space
A garage is not a parts shop; stock is capital tied up in advance of demand. The working rule is to stock what you use weekly and order what you use monthly:
- Stock: filters, oils and fluids, brake pads for the models you see most, plugs, bulbs, fuses, belts, common bearings and bushes, consumables like grease and cleaners
- Order per job: model-specific components, body parts, anything expensive with unpredictable demand
- Never stock: parts you have not used in six months, whatever discount the supplier offered
Your own job history is the only stocking guide that matters. The models your customers actually drive, Toyota heavy in most of Kenya, decide your shelf, not a catalogue.
Set reorder levels so stockouts stop being surprises
Every stocked item needs two numbers: a reorder level (when to buy) and a reorder quantity (how much). The reorder level is your usage during resupply time plus a small buffer: if you fit ten oil filters a week and your supplier delivers in two days, running below roughly five should trigger a purchase. Without recorded usage these numbers are guesses; with them, purchasing becomes routine instead of firefighting, and emergency buying at retail prices, the most expensive way to stock a garage, largely disappears.
Receiving and issuing: the two doors that must be guarded
Stock accuracy is won or lost at two moments.
Receiving: every delivery checked against the purchase order, quantities counted, prices confirmed, and the stock record updated the same day. Unrecorded deliveries are how the system and the shelf first drift apart.

Count small and often, not big and never
The annual full stock count is where inventory discipline goes to die: too big to face, so it never happens, and by the time it does the causes of any variance are archaeology. Cycle counting works better: ten items counted every week, fast movers most often, so the whole store turns over every couple of months. Small counts catch drift while it is still explainable, a mis-issued part last Tuesday, not a mystery from months ago. Investigate every variance; shrinkage that carries no consequences becomes a habit.

2. Dead stock list, anything unmoved in six months; return it, discount it into jobs, or accept the loss, but stop financing it
